Where does the gap sit?

The bars carry the numbers; the shape carries a visual cue. Capability asks about resources and skills, maturity about how work is governed, and performance about what is being delivered. A large gap is a reason to ask a question.

What do the three gaps mean?

Capability: resourcing, skills or tooling shortfall against what a plan assumes: roles, competencies, vendor depth and technology. Maturity: a shortfall in governance or process readiness: gates, controls, assurance cadence, decision rights and data quality. Performance: a delivery or output shortfall: schedule, cost, quality, throughput or operational stability.

These source values have no assessment rubric or project evidence behind them. Keep the three questions separate; equal numbers do not make the underlying shortcomings equivalent.

Why use deforming tiles?

The original experiment asked whether a visual fingerprint could prompt a useful review. Direction compares the three gaps and skew grows with the largest gap. Equal gaps produce an unskewed shape, even if all three are high: read the bars and numbers too. Better scanning or better decisions has not been tested with people.

How is the picture calculated?

Let c, m and p be the three gaps and t = max(1, c + m + p). Horizontal balance x = (c − p)/t; vertical balance y = (m − (c + p)/2)/t; intensity = max(c,m,p)/100. The artwork uses tilt (8y°, 10x°) and skew (6x × intensity°, −5y × intensity°). Text and controls remain flat.

Focus changes colour only. The miniature network and fixed synthetic sparkline are retained illustrative artwork; neither is connected to a dependency model, a bottleneck detector or observed project history.
